對于任(ren)何一個新開業的(de)(de)廣(guang)場,消(xiao)防報警(jing)系(xi)統故障(zhang)點(dian)的(de)(de)清除(chu)是最頭疼的(de)(de)問題(ti)之(zhi)一。商戶進(jin)場二次裝修致使線路、設備損(sun)壞造成消(xiao)防故障(zhang)點(dian)的(de)(de)暴增,為開業后消(xiao)防故障(zhang)點(dian)的(de)(de)消(xiao)除(chu)帶(dai)來很大的(de)(de)壓(ya)力。
蘇州平(ping)江萬達(da)(da)廣場開業(ye)(ye)后,寫字樓業(ye)(ye)戶裝修施工造成故(gu)(gu)障(zhang)點數(shu)量不(bu)斷暴增(zeng),加上大(da)商業(ye)(ye)的消(xiao)防(fang)故(gu)(gu)障(zhang)點,最高時達(da)(da)到了400多個。當(dang)時消(xiao)防(fang)故(gu)(gu)障(zhang)點位分布零散,雖(sui)然工程部每天在消(xiao)除,但故(gu)(gu)障(zhang)點一(yi)度維持在200左(zuo)右,消(xiao)除進度停滯不(bu)前。安(an)全(quan)品質部決定針對消(xiao)防(fang)故(gu)(gu)障(zhang)點的消(xiao)除組織(zhi)一(yi)個專案跟(gen)進。
首(shou)先,公司安(an)全品質部組(zu)(zu)織(zhi)物(wu)業部、工程(cheng)部、營(ying)運部、寫字樓(lou)管(guan)理(li)(li)處(chu)等(deng)相關(guan)人員(yuan)組(zu)(zu)成(cheng)(cheng)專案小(xiao)(xiao)組(zu)(zu),工程(cheng)副總任組(zu)(zu)長,制定(ding)本(ben)次(ci)專案的目標。接著確(que)定(ding)各自分工,物(wu)業負責每(mei)日故(gu)障點(dian)(dian)(dian)(dian)(dian)的記錄(lu)與(yu)(yu)統計;工程(cheng)協助確(que)定(ding)消(xiao)防(fang)故(gu)障點(dian)(dian)(dian)(dian)(dian)確(que)切點(dian)(dian)(dian)(dian)(dian)位,將200多個故(gu)障點(dian)(dian)(dian)(dian)(dian)全部列出(chu)(chu)具體位置并(bing)列出(chu)(chu)故(gu)障點(dian)(dian)(dian)(dian)(dian)消(xiao)除的障礙(ai);營(ying)運與(yu)(yu)寫字樓(lou)管(guan)理(li)(li)處(chu)全面(mian)負責與(yu)(yu)商家以及業戶的聯(lian)絡協調工作。小(xiao)(xiao)組(zu)(zu)討(tao)論決定(ding)根(gen)據故(gu)障點(dian)(dian)(dian)(dian)(dian)消(xiao)除的難(nan)易程(cheng)度排出(chu)(chu)消(xiao)除計劃,由易到難(nan),細化到每(mei)日消(xiao)除數量(liang)。小(xiao)(xiao)組(zu)(zu)成(cheng)(cheng)員(yuan)每(mei)日上午9點(dian)(dian)(dian)(dian)(dian)召開碰頭會,通報前一天計劃完(wan)成(cheng)(cheng)情(qing)況并(bing)提出(chu)(chu)遇到的困(kun)難(nan)點(dian)(dian)(dian)(dian)(dian),針對困(kun)難(nan)點(dian)(dian)(dian)(dian)(dian)討(tao)論出(chu)(chu)整改對策(ce)并(bing)落實責任人。僅僅55天,我(wo)們就將故(gu)障點(dian)(dian)(dian)(dian)(dian)數量(liang)控制在了20個以內。
通(tong)過這次專(zhuan)案(an)的(de)(de)(de)(de)(de)成(cheng)功推行,我們認為(wei),對(dui)于(yu)安(an)全(quan)管(guan)理工(gong)(gong)作中(zhong)(zhong)有(you)難度的(de)(de)(de)(de)(de)、整改周期較(jiao)長的(de)(de)(de)(de)(de)、涉及多個部門配合(he)的(de)(de)(de)(de)(de),安(an)全(quan)品質部應組(zu)織專(zhuan)案(an)推進(jin),協同(tong)各部門制定目(mu)標,明確(que)好團隊分工(gong)(gong),調動(dong)團隊中(zhong)(zhong)每(mei)一(yi)個人的(de)(de)(de)(de)(de)積極性去(qu)扮演好自己在這個團隊中(zhong)(zhong)的(de)(de)(de)(de)(de)角色。同(tong)時,安(an)全(quan)品質部要勇(yong)于(yu)承擔起安(an)全(quan)管(guan)理工(gong)(gong)作統籌者(zhe)的(de)(de)(de)(de)(de)責(ze)任(ren),在各個部門的(de)(de)(de)(de)(de)溝通(tong)中(zhong)(zhong)起到(dao)催化(hua)劑的(de)(de)(de)(de)(de)作用,不斷地將(jiang)安(an)全(quan)管(guan)理工(gong)(gong)作意識滲透到(dao)每(mei)一(yi)位同(tong)事的(de)(de)(de)(de)(de)心中(zhong)(zhong)。
